Great leaders are great decision-makers. Anyone can make a decision when the choice is obvious, but elite leaders can make tough choices when the stakes are high and the solution isn't clear.

The good news is that, like the rest of leadership, decision making is a skill you can learn, practice and develop. Clarify your purpose

Unilever's mission was to "make sustainable living commonplace." Polman decided to stop issuing quarterly profit guidance, refusing to cater to short-term shareholder pressure. Instead, he focused on long-term growth and social impact. He committed to reducing Unilever's environmental footprint while continuing to grow the business.

Investors were skeptical, and analysts criticized this long-term focus, but Polman's commitment to the company's values paid off. Create systems to streamline decision-making

Decision-making is an energy-intensive process. As a leader, you are responsible for making hundreds of choices. This can leave you feeling overwhelmed and depleted.

Professional coaching will allow you to develop systems to streamline and support your decision-making. A coach can't make decisions for you, but they can give you the skills to make choices faster and easier. The following four steps can guide your decision-making process.

  1. Get specific about your outcomes—What results are you looking for? "I want to make more money" is not a helpful outcome. You could make one dollar, and you've achieved your outcome. Get crystal clear. List all your outcomes and be specific.

    Now, put them in order because you rarely want just one thing, and it is critical that you know what you want most. You want your business to prosper, but you also want your health, time with your family and maybe the opportunity to invest in a new project or philanthropic cause. Decide what you want and what is most important.

  2. List your options—Write down ALL of your options. When you only have two options, that feels like a dilemma. Brainstorm three options, and you give yourself the gift of choice. Be careful, though—more than seven options can cause "analysis paralysis" and become overwhelming.

  3. Be honest about the potential consequences—This is where you write out all the pros and cons for each option. What are the potential benefits? What are the likely drawbacks?

  4. Evaluate the likelihood of each consequence—Sometimes there is a big, scary downside to a choice, but the possibility of it actually happening is almost nil. Or there is a really exciting upside, but the odds are that it won't actually work out that way. Consider all the upsides and downsides as well as the likelihood of those outcomes.

  5. Resolve to act—This is where real leaders shine. Once you have made a decision, don't hesitate or second-guess yourself. Take steps immediately to put your decision into action. Start moving forward, and things will become clearer.

Remember to capture all of this on paper. When you mull over decisions in your head, you can get stuck. Your brain is turning over a complex set of options and ideas and examining them from every angle. Your thoughts branch out into other possibilities and distractions in an ever-expanding web of information. It is taxing on your brain, and it's hard to hold so much at once.

Writing all of this down gives your brain a visual. You might think you can type it on your phone, but trust us, put the phone down and use a piece of paper. Once you get it out on paper, what once felt complicated often feels simple.

Understand that you make decisions on probabilities

Nobody knows with perfect certainty what the right decision is. If you wait to decide until you have all the information, you won't choose at all. And no choice is the worst choice.

Once you accept that your role is to make decisions without perfect certainty that it will work out, you will no longer be held back by fear.

Leaders take inventory of all the available information and then make the best possible decision. They are willing to take action.

Often, decision-making is less about making the right decision than taking action that creates momentum. Once you get going, you will discover if that path is right or not. You can always pivot. Even if you make the "wrong" choice, you will gain valuable insight, and you'll still be ahead of everyone else who is waiting to act.

Decide based on values—not fear

There is nothing worse than making a decision based on FEAR. Another way to think of fear is False Evidence Appearing Real.

So many leaders allow limiting beliefs to influence their decisions:

"I'm afraid this won't work out because…"

"Everyone will think I'm a failure if this doesn't work…"

Instead, align your choices with what you value and what you want. Allow that to guide you as you seek out new options, diverse perspectives and previously unseen paths. Don't be afraid to innovate or try something new.

Making tough choices can seem weighty, but you can also view it as an exciting opportunity to hone in on what you and your company really value.

Every problem is a gift if we learn and grow from it.

Every choice you make strengthens your decision-making muscles. Seek the help and input of a coach, and you'll grow those decision-making skills in a fraction of the time, becoming a confident leader who is prepared to take action.
